agent's SBOM diff timed out on a monorepo
Related public instructions; check applicability and missing conditions.
A skill for SBOM diffs that time out on monorepos: diff the lockfiles from the change, generate SBOMs per package or workspace, compare incrementally, and cache the baseline. Use when full-repo SBOM generation or comparison hangs. Triggers: 'SBOM diff timed out', 'SBOM too slow monorepo'. Not for: SBOM format choice, first-time SBOM generation, license compliance review.

agent's SBOM diff timed out on a monorepo
TL;DR
Diffing two full monorepo SBOMs is the slow path: the tool walks every file in every workspace, twice. Diff the lockfiles from the change instead to get the short list of changed packages, generate SBOMs per package or workspace, and compare only those. Cache the baseline SBOM in CI so each run processes just what changed.
agent's SBOM diff timed out on a monorepoUse this when
- SBOM generation or comparison hangs or times out on a monorepo
- The agent retries the full diff and it never finishes
- CI time balloons after adding an SBOM step
- You only need to know what changed between two revisions
Not for this skill when
- You are generating your first SBOM and choosing a format
- You are doing license compliance review (that needs the full SBOM, done once)
- The SBOM tool itself crashes (that is a tool bug, not a scale problem)
Steps
Get the lockfile diff for the change: diff the package-lock, pnpm-lock, or equivalent files between the two revisions. Expected: a short list of added, removed, and changed packages instead of the whole tree.
Generate SBOMs per package or workspace rather than one giant SBOM.
syft packages dir:[HOME]/... -o cyclonedx-jsonExpected: small SBOM files per package that generate in seconds each.
Diff only the package-level SBOMs for the changed packages from step 1. Expected: the diff completes in seconds and lists exactly what changed.
Cache the baseline SBOMs as CI artifacts and reuse them across runs. Expected: subsequent runs skip regeneration of unchanged packages entirely.
Variant: syft SBOM generation too slow monorepo
Point syft at each workspace directory instead of the repo root, and run the workspaces in parallel. The root scan re-walks shared dependency trees.
Variant: SBOM comparison times out large repo
Compare the lockfile-derived package lists first; most "SBOM diffs" only need the package delta, and that never requires parsing two giant SBOM files.
Variant: cyclonedx diff performance monorepo
Split the CycloneDX files per workspace before diffing. Per-workspace files also make the results readable, which the giant diff is not.
Why this happens
SBOM tools walk every file to inventory dependencies, and monorepos multiply that work by every workspace. A full diff then compares everything twice. The change itself usually touches a handful of packages, so the full-repo approach does orders of magnitude more work than the question requires.
Edge cases and pitfalls
- Lockfile diffs miss vendored or manually copied dependencies; spot-check those paths separately.
- Per-package SBOMs need merging if you must produce one final artifact; keep the merge step after the diff.
- Set an explicit timeout on the SBOM step so the agent fails fast instead of hanging the whole pipeline.
- Watch disk usage: cached SBOMs for every workspace add up; prune old baselines on a schedule.

docs agent failed: timed out cloning large monorepo for docs scan
Related public instructions; check applicability and missing conditions.
Fixes a docs agent that times out cloning a large monorepo before scanning it. Use when the clone step exceeds the agent's timeout on big repos and the docs scan never starts. Key trigger: git clone runs for many minutes and the agent kills it.
When it applies
Not specified by the original author.
Instructions
TL;DR
Clone shallow, filtered, and sparse: depth 1, no blobs up front, and only the docs plus source directories the scan needs. A full monorepo clone downloads history the docs scan never reads. Shallow plus sparse turns a 20-minute clone into a sub-minute one.
docs agent failed: timed out cloning large monorepo for docs scanSteps
- Measure the full clone once so you know the baseline:
git clone [repo-url] /tmp/clone-testand time it, then delete the test clone. Expected: you have a number to beat. - Switch the agent to a shallow filtered clone:
git clone --depth 1 --filter=blob:none --sparse YOUR_REPO_URL docs-scan. Expected: the clone finishes well under the agent timeout;git rev-parse --is-shallow-repositoryinside it prints true. - Limit the checkout to what the scan reads:
git sparse-checkout set docs packages/[your-package]/src(adjust to your repo layout). Blobs for other directories download on demand only. Expected: the working tree contains just docs and the needed sources. - Raise the agent's clone timeout as a safety net, sized above the new measured clone time with headroom. Expected: normal variance no longer trips the timeout.
- Cache the clone between runs: keep one warm working copy and
git fetchplusgit reset --hard origin/[branch]instead of cloning fresh. Expected: repeat scans start in seconds.
Use this when
- git clone times out on a monorepo before the docs scan starts
- the agent clones fresh on every run
- the scan only needs docs and a slice of the source tree
Not for this skill when
- the clone is fast but the scan itself times out (scan performance problem)
- you need full history for the scan (changelog-from-git-log needs depth; use a deeper but still partial clone)
- the repo is small and clone still fails (network or auth problem)
Variant phrasings
- agent timed out cloning monorepo for docs
- git clone too slow for docs agent scan
- docs scan never starts, clone hangs
Why it happens
A full clone fetches every blob and every commit across the whole monorepo, but the docs scan reads a tiny slice of the current tree. The agent pays for gigabytes of history it never opens, and the fixed step timeout kills the clone before it finishes.
Edge cases
- Changelog generation from git log needs history: use a deeper
--depth [N]sized to your changelog window instead of depth 1. - Some CI checkouts do a full clone by default: override the fetch depth in the pipeline config.
- Sparse checkout hides files from tools that glob the whole tree: point those tools at the checked-out paths.
- Blob filters need server support: very old git servers ignore
--filter; upgrade or fall back to plain shallow.

agent's diff fetch timed out on a 3000-file monorepo PR
Related public instructions; check applicability and missing conditions.
Fixes diff fetches that time out on huge monorepo PRs by replacing one giant diff request with paginated per-file fetching. Use it when a review agent cannot pull the diff of a PR with thousands of changed files. Key trigger: the diff request times out or the run dies on a 3000-file PR.
When it applies
Not specified by the original author.
Instructions
TL;DR: Never fetch a 3000-file PR as one diff. Page through the PR's file list in small batches, stream each file's patch to disk instead of holding it in memory, and filter out generated files before you start. Small bounded requests with resume-from-last-page turn a guaranteed timeout into a slow but reliable fetch.
agent's diff fetch timed out on a 3000-file monorepo PRConfirm the failure mode: request the PR's file list with a small page size (for example 30 files per page) and a short per-request timeout. Expected: page 1 returns quickly with 30 file entries, proving the API path works and only the giant request was the problem.
Drop the monolithic diff endpoint entirely. Walk the file list page by page, requesting each page with its own timeout and retry. Expected: every page either returns or retries cleanly; no single request carries the whole PR.
Filter before fetching patches. Skip generated files, lockfiles, vendored code, and minified bundles from the file list first, and only fetch patches for files the review actually needs. Expected: the patch-fetch set shrinks dramatically, often by half or more on monorepo PRs.
Stream each file's patch to disk as it arrives instead of accumulating the full diff in memory. Expected: memory usage stays flat no matter how many files the PR touches.
Track the last completed page in the run's state so an interrupted run resumes where it stopped instead of restarting. Expected: a killed run picks up at the next unprocessed page on retry.
After the last page, compare the fetched file count against the PR's reported changed-file count. Expected: the counts match, confirming nothing was silently dropped.
Use this when
- Diff fetch times out on PRs with thousands of changed files
- The agent dies pulling a monorepo PR's diff in one request
- You need per-file patches from a very large PR
- Memory spikes while downloading a big diff
Not for this skill when
- GitHub returns "diff too large" as an explicit API error (that is a response cap, not a timeout - different fix)
- The timeout is on posting review comments, not fetching the diff
- The PR is small but the fetch still times out (suspect network or auth issues instead)
- The agent hangs rendering the PR files page in a browser (that is a page-load problem, not a diff-fetch problem)
Variant phrasings
- "diff download times out on large pull request"
- "cannot fetch diff for PR with 3000 files"
- "monorepo PR diff fetch keeps timing out"
- "review agent times out downloading huge diff"
Why it happens
A single diff request for a 3000-file PR has to be assembled server-side and transferred as one payload, which blows past both server processing limits and client timeouts. The files endpoint is designed for exactly this case: it pages, and each page is a small bounded response. Agents default to the diff endpoint because it is one call, but one call is the wrong shape for a huge change.
Edge cases
- Individual file patches can themselves be capped for extremely large files. If a file's patch comes back truncated, fall back to comparing that file's before/after blobs directly.
- Renamed files appear once in the file list with both old and new paths. Handle the rename so the review comments land on the right path.
- Rate limits bite harder when you make hundreds of page requests. Space the pages out and watch the rate-limit headers.
- Binary files show up in the file list with no patch. Skip them early rather than trying to diff them.
