Solution skill

save play marked successful but the customer still cancelled: play outcome never written back to the CRM

Version 1

Complete solution

Fixes a save play marked successful while the customer still cancelled because the play outcome was never written back to the CRM, by closing the write-back loop. Use when play reporting and CRM outcomes disagree. Not for plays that were genuinely worked and lost.

TL;DR

A completed play with no outcome in the CRM is a story with the last page missing. The task was closed, the CSM did the work, but the outcome, saved, saved with changes, or lost despite the play, never wrote back, so reporting counts effort as success and nobody learns which plays actually save anyone. Trace the write-back path from the CS tool to the CRM, repair the broken field, automation, or API step, backfill outcomes for the affected plays, and start judging plays by recorded results.

save play marked successful but the customer still cancelled: play outcome never written back to the CRM

Use this when

  • Save plays show as completed or successful in the CS platform while the same accounts show cancelled in billing and the CRM
  • CRM play outcome fields are empty or stale for a whole period or team
  • Renewal reporting cannot separate worked saves from unworked losses

Not for this skill when

  • The plays were marked complete without being worked, a management and behaviour problem the data will help you prove
  • The CRM outcome exists but under a different object or campaign the report does not read

Steps

  1. Reconstruct three cases fully. For each, gather the play record in the CS tool with its completion state and notes, the CRM account and opportunity state, and the billing cancellation record, with dates. Establish what outcome the CSM recorded, if anywhere, in notes, a task comment, or a call log, because the ground truth often exists in free text when the structured write-back failed. Verify: the three cases each have a verified true outcome and a record of where it was captured
  2. Follow the intended write-back path step by step. Whether it is a native sync, an integration platform flow, or an API job, find where the outcome value was supposed to move, then check that paths logs for the case dates, looking for a field that was renamed, a picklist value that no longer matches, a required CRM field the sync cannot fill, or a flow paused during a migration. Verify: the exact break point in the write-back path is identified with evidence
  3. Check picklist and field alignment between the two systems. Outcome values must match exactly or map explicitly, and CRM validation rules added for other reasons frequently reject sync updates that lack a field the human UI always supplies. Test the write-back with one controlled play and watch it land in the CRM as the integration user, not as an admin whose permissions hide the problem. Verify: the controlled play writes its outcome to the CRM visibly under the integration identity
  4. Repair and backfill. Fix the mapping, rule, or flow, then backfill outcomes for every play in the failure window from the CS tool records and CSM notes, marking records whose outcome genuinely cannot be determined as unknown rather than guessing, because an honest unknown preserves the value of the data you are trying to build. Verify: backfilled plays carry outcomes or an explicit unknown, with counts reported
  5. Redefine success in reporting. A play is successful only when its recorded outcome is saved or saved with changes against a real renewal or cancellation record, and build the play effectiveness report on that definition, sliced by play type, segment, and CSM team, so ineffective plays can be retired on evidence. Verify: the effectiveness report runs on the new definition and is shared with CS leadership
  6. Add a weekly reconciliation between completed plays in the CS tool and outcomes present in the CRM, alerting on completed plays older than a few days with no outcome, because write-back breaks recur with every platform change and only reconciliation catches them while the CSM still remembers the case. Verify: the reconciliation runs weekly and flags a test completed play without an outcome

Why it happens

Save plays live in the CS tool while commercial truth lives in the CRM and billing. The write-back between them is usually a small sync or flow owned by nobody in particular, and it breaks on the normal churn of fields, picklists, and validation rules. When it breaks, the CS tool keeps declaring completion, the CRM never learns the result, and the gap is discovered only when a supposedly saved account cancels in public.

Compatibility: CS platforms such as Gainsight and Totango writing back to Salesforce or HubSpot, integration platform flows, and renewal reporting, in current versions.

Variants and edge cases

save play completed but outcome not in CRM

['The direct phrasing. Reconstruct cases in full before touching the integration, free text notes often hold the outcomes you need for backfill.']

play success reporting wrong write-back failed

['The reporting variant. Redefining success on recorded outcomes changes reported save rates, prepare leadership for a lower but true number.']

Gainsight Totango outcome sync Salesforce broken

['The tooling variant, whichever CS platform you run. Test write-back as the integration user, admin tests pass over permission and validation breaks that sink real syncs.']

Edge cases to work through before you close the incident:

  • Task closure is not an outcome. Train and configure so closing a play requires selecting a structured outcome, or the data stays anecdotal no matter how good the sync is.
  • Integration users need the same validation path as humans. If a rule requires a field, the sync must supply it or the rule must exempt the integration deliberately.
  • Keep free text notes syncing too. When structured outcomes fail later, notes are the backfill source that saves the record, as they did here.
