health score thresholds misclassifying at-risk accounts: how to fix
Complete solution
Fixes health score thresholds that misclassify at-risk accounts by recalibrating band edges against actual outcomes instead of round numbers. Use when too many accounts sit in the wrong band. Not for a model whose underlying signals are broken.
TL;DR
Thresholds fail quietly: the score may rank accounts well while the band edges sit in the wrong places, so at-risk accounts wear a yellow or green label and get no playbook. Compare each band's actual churn and renewal rates, then move the edges to where outcomes actually change.
health score thresholds misclassifying at-risk accounts: how to fixUse this when
- Accounts churn from the healthy or watch band at a surprising rate
- CSMs say the bands do not match their book's reality
- Band populations are lopsided (nearly everyone green, or nearly everyone red)
Not for this skill when
- The score's ranking itself is wrong, a signal problem upstream of thresholds
- Bands were just recalibrated and need observation time
Steps
- For the last two cycles, compute churn and renewal rates inside each current band. Verify: each band's real outcome rate is known
- Find where outcomes actually step: the score values where churn risk jumps. Verify: evidence-based candidate edges are marked
- Simulate the new edges on the current book: counts per band and CSM workload per playbook. Verify: the operational cost of the new bands is explicit before anyone commits
- Apply the new thresholds with a transition note listing accounts that change band and why. Verify: rebanded accounts arrive with explanations, not surprises
- Review band outcome rates quarterly and move edges only on outcome evidence. Verify: threshold drift is governed, not vibes-based

Why it happens
A score is a ranking; a threshold is a staffing decision. Bands chosen as round numbers ignore where risk actually concentrates, so the failure shows up as workload and missed saves rather than bad math. Outcome rates per band expose the true step points.
Edge cases / pitfalls
- Moving edges changes playbook volume overnight. Phase large rebanding or staff for the surge.
- Edges fitted on one bad quarter can overfit. Prefer two cycles of outcomes.
- Keep a grandfather rule for accounts mid-playbook when their band improves on paper; finishing a save play beats relabelling it.
