Solution skill

the triage agent timed out waiting on the credential vault mid-triage run

Version 1

Complete solution

Fixes a triage agent timing out while waiting on a credential vault, by checking vault availability, agent vault permissions and timeout budgets. Use when vault lookups stall or fail at agent startup or mid-run. Not for vault entries that are missing, which return fast errors.

When it applies

Not specified by the original author.

Instructions

TL;DR

A vault timeout is usually not about the secret value it is the vault service being slow, the agent network path to it, or the agent identity lacking permission and the client retrying silently. Time the lookup independently of the agent, check the vault health and the agent access policy, set an explicit short lookup timeout with clear error reporting, and cache credentials in memory for the run duration so the vault is visited once per run, not once per message.

Use this when

  • Agent runs hang at startup or pause long at credential fetch points.
  • Vault client logs show retries or long response times.

Not for this skill when

  • The vault returns a clear not-found error. That is a missing entry, fixed by adding it.
  • The credential itself is expired. Vault access is fine; rotate the credential.

Steps

  1. Time a vault lookup with the agent identity from the agent host outside the agent code. Verify: raw vault latency and success are measured.
  2. Check vault service health and any access policy changes affecting the agent identity. Verify: service and permission states are known.
  3. Set explicit vault timeouts in the agent with the timeout reported as a distinct vault error, not a generic run failure. Verify: a blocked vault in testing produces the distinct error quickly.
  4. Cache the retrieved credential in memory for the run and refresh only on auth failure. Verify: vault call count per run drops to near one.
  5. Run a full triage cycle. Verify: no vault-related stalls, and vault latency is logged as a run metric.

Variant phrasings

credential vault timeout agent startup hang

The vault timeout variant.

agent vault lookup slow permission retry fix

The lookup fix variant.

Compatibility: Cloud and enterprise credential vaults with agent identities, common vault client libraries.

Why it happens

Vault clients often retry generously and report poorly, turning a two-second permission denial into a ten-minute apparent hang. The agent inherits that behaviour unless someone sets budgets and reads the client own logs.

Edge cases / pitfalls

  • Vault outages should fail the run fast and loudly; a triage agent running on a stale cached credential from a previous day is a worse failure mode.
  • Separate vault identities per agent so one agent permission change cannot stall the fleet.
  • Monitor vault latency as a dependency health metric alongside mail APIs.
