customer escalated to executive team: playbook failed to trigger
Fixes an executive-escalation playbook that failed to trigger when a customer escalated by auditing trigger conditions against the escalation's actual path. Use after an executive escalation surprised the CS team. Not for escalations the playbook caught but leadership ignored.
TL;DR
Executive escalations rarely arrive through the front door the playbook watches: they come by direct email to a founder, a board connection, or a sales leader. If the playbook triggers only on helpdesk tags, it will miss exactly the escalations that matter. Trace how this escalation actually travelled and rebuild the trigger around real paths.
customer escalated to executive team: playbook failed to triggerUse this when
- A customer reached the executive team and CS learned about it late
- The escalation playbook exists and fires for normal escalations
- The escalation entered through email, sales, or a personal connection
Not for this skill when
- The playbook fired and the response itself was mishandled
- No playbook exists yet, making this a design task
Steps
- Reconstruct the escalation's path hour by hour: first contact, who received it, when CS heard. Verify: the real entry path is documented
- List the playbook's current trigger sources and conditions as configured. Verify: the watched paths are enumerated honestly
- Compare path to triggers and name the gap (unwatched channel, missing tag, wrong account tier clause). Verify: the specific trigger gap is identified
- Add the missing capture: an escalation inbox alias, a CRM escalation flag any employee can set, or an email rule, and test it. Verify: a simulated executive escalation triggers the playbook within the hour
- Brief all customer-facing staff on the one-step escalation flag and audit it monthly with a drill. Verify: the human side of the trigger is maintained, not just configured

Why it happens
Playbooks trigger on data, and the most dangerous escalations generate data in the least structured places: inboxes and phone calls. Designing capture for those paths (a flag anyone can set in one step) matters more than refining conditions on the structured path that already works.
Edge cases / pitfalls
- A founder's inbox will never be fully instrumented. The drill and the one-step flag exist because perfect capture is impossible.
- Over-triggering executive playbooks creates alarm fatigue. Require account tier plus a human set flag for the top-level play.
- Record the escalation's first-contact time accurately; response-time reporting built on late discovery times teaches the wrong lesson.
