## TL;DR
An inverted priority scorer is usually a label-semantics bug: the model learned "urgent" from mislabeled training data, or the score direction got flipped in the pipeline. Guard with sanity bounds (known-critical patterns always score high), a human override path, and monitoring on the score distribution. Never let a scorer's output move a ticket's priority without a sanity check.

## The query

```text
ticket priority scorer inverting severity: override rule
```

## Use this when

- Critical tickets score as low priority
- Trivial tickets score as urgent
- You are operating a priority scorer
- Designing scorer guardrails

## Not for

- Training the scoring model
- Setting SLA policies
- Manual triage training
- Queue design

## Steps

### 1. Check for a flipped score direction first

Verify that high scores mean high priority end to end: model output, threshold mapping, and the field the router reads. A negation or sort-direction bug inverts everything cleanly and is the fastest fix when present.

Expected output: score direction verified correct (or the flip found and fixed).

### 2. Audit the training labels for semantic drift

Sample the training data and check what "urgent" actually meant in the labels. If urgent tickets were labeled by whoever shouted loudest, the model learned volume, not severity. Labels encode the organization's past mistakes.

Expected output: label quality assessed, mislabeled patterns identified.

### 3. Add rule-based sanity bounds around the model

Hard rules the model cannot override: outage keywords always urgent, "thank you" never urgent, VIP tier minimum priority. Bounds catch inversions mechanically while you fix the model.

Expected output: sanity bounds containing scorer output.

### 4. Build the human override path

Agents must be able to correct a priority with one action, and corrections must feed back as training labels. An override nobody uses is theater; an override that trains the model is the fix.

Expected output: one-click override wired to label feedback.

### 5. Monitor the score distribution, not just accuracy

Watch the distribution of scores over time. A sudden shift (everything scoring low, bimodal collapse) signals inversion or drift before accuracy metrics catch up. Alert on distribution changes.

Expected output: distribution monitoring with change alerts.

## Template: the checklist

```text
Priority scorer inversion:
[ ] Score direction verified end to end
[ ] Training labels audited for semantic drift
[ ] Rule-based sanity bounds containing output
[ ] Human override path feeding training labels
[ ] Score distribution monitored with alerts
```

## Variant phrasings

### priority scores backwards

Step 1. Check the direction first.

### urgent tickets scored low

Steps 2 and 3. Labels, then sanity bounds.

### ml priority misclassifying severity

Steps 4 and 5. Override path plus distribution monitoring.

## Why it happens

Priority is a human judgment the model approximates from labels, and the labels are noisy: different agents, different eras, different definitions of urgent. The model faithfully learns the noise. Inversion specifically suggests a systematic label or pipeline error rather than random noise, which is why the direction check comes first.

## Edge cases

- Sarcasm and anger: furious wording on a trivial issue. The scorer should weigh issue signals over tone signals.
- New issue types: no training history means the scorer guesses. Default new types to human review.
- Priority inflation: if everything trends urgent, the scale is broken. Recalibrate thresholds periodically.
- The override that never fires: if agents cannot override, bad scores persist visibly and trust collapses. The override is load-bearing.
