Solution skill

agent's credential vault lookup failed mid-run

Version 1

Complete solution

Fixes agent runs failing when credential vault lookup fails mid-run: cache securely for the run duration, retry vault calls with backoff, and distinguish vault outage from bad credentials. Use when an agent cannot fetch credentials from its vault during a run. Not for credentials expiring after successful lookup.

When it applies

Not specified by the original author.

Instructions

TL;DR

A vault lookup failing mid-run is an availability problem in the secret path, not a problem with the secret itself. Let the agent fetch needed credentials once at run start into protected memory, retry transient vault errors with backoff, and report vault unreachability as its own incident class so a vault blip does not masquerade as dozens of backup failures.

agent's credential vault lookup failed mid-run

Use this when

  • Agent steps fail with vault lookup, connection or timeout errors partway through runs.
  • Failures correlate across unrelated agents at the same time.
  • The same credentials work when fetched manually minutes later.

Not for this skill when

  • The credential was fetched fine but expired during the run. Expiry handling, different fix.
  • The vault returns access denied for this agent identity. Authorisation setup.

Steps

  1. Check vault health and logs for the failure window and whether other consumers failed simultaneously. Verify: vault outage versus agent-specific failure is decided
  2. Change the agent to resolve all credentials it needs at run start and hold them only in memory for that run. Verify: mid-run steps make no vault calls in a test run
  3. Add bounded retry with backoff for the start-of-run lookups so brief vault blips do not kill runs. Verify: a simulated short outage is ridden out
  4. Classify vault failures separately in run reporting from credential and restore failures. Verify: reports show a distinct vault incident category
  5. Run a restore sweep while simulating a mid-run vault outage. Verify: the sweep completes from its in-memory credentials

Variant phrasings

vault lookup failed agent run cache credentials

The caching phrasing.

hashicorp vault timeout agent mid run

The product variant.

secret fetch failure breaks automation run

The plain wording.

Compatibility: Agents using HashiCorp Vault, AWS Secrets Manager, Azure Key Vault and similar stores with short run-scoped credential caching in memory only.

Why it happens

Agents that treat the vault as an always-available per-step service inherit the vault availability as their own, multiplied by every step. Run-scoped fetching matches how the credentials are actually used and shrinks the dependency window to one moment, while separate incident classification stops a central outage from being misread as fleet-wide backup failure.

Edge cases / pitfalls

  • In-memory only means no credential writes to disk, logs or checkpoint files. Audit the agent state handling.
  • Long runs may still need renewal for expiring secrets. Combine run-start fetch with the refresh pattern for lifetimes.
  • A vault outage at run start should delay the run cleanly, not start checks that will fail halfway.
